If memory serves, Bilbo found a chink in Smaug's armor - a
place on his underside where he was unprotected.  I forget
the details of how this was related to the men of Bard's
town but they loaded the Black Arrow and trusted it to find
the spot.  If the spot didnt exist, its likely that the
arrow wouldn't have worked.
If you've looked at GURPS, once you get past the armor for
piercing damage -- OUCH!   I think all damage that gets
past the armor is doubled.  So an arrow which passed through
the chink in the armor (no lost damage) and was a triple
damage roll which is doubled ... well, 16x6 is .. uh ... 96
pts of damage.
Which ought to be enough to take the wind out of anyone's
